Two recent university graduates have decided to stop updating the fake Twitter account they created for UK foreign secretary David Miliband, the Guardian reported. The fake account attracted attention when several news outlets including the Guardian, AFP, the Times and the Telegraph picked up the Miliband impersonators' tribute to Michael Jackson, once again highlighting the need for verification when journalists deal with social media.

The quote "Never has one soared so high and yet dived so low. RIP Michael" was published in several papers. Rory Crew and Knud Noelle claim that they were not aiming to trick the media, but think that journalists "learned something" about not taking such things at face value. They wrote in an email to the Guardian that "It does highlight the importance of the verification of sources, which is clearly becoming more difficult in the web 2.0 era." Crew expressed disappointment in the media and said he believes the mistakes were made as a result of newspapers cutting sub editors and hence falling behind on fact checking.

As online news becomes more and more prevalent, with an unimaginable amount of information available at users' fingertips and Internet now ranked as US consumers' top way to access their news, how can media organisations make sure that readers find their articles?  Part of the answer is search engine optimisation, which is becoming an essential part of the daily life of a newsroom. For the printed product, newspapers must try to sell the paper as a whole; online, articles can attract traffic individually as readers come across them while searching for specific topics. It is therefore important that each story, rather than simply the site as a whole, is 'optimised' to appear higher in search results. Aside from highly technical aspects like HTML meta tagging, URL structure or site navigation, what can a newspaper do to optimise its content for search engines?

How to introduce SEO to the newsroom

One major potential stumbling block is that journalists might view SEO as a way to manipulate their stories and take away their true value. So the way it is presented to staff is extremely important. And indeed, it is crucial that newspapers do not get carried away with prioritising SEO above all else. Even Google advises creating content "primarily for your users, not search engines:" it is important to make your site easily accessible to search engines but still remain focused on your visitors' needs.

Clearly, it is important for all reporters to be aware of the ways that they can make each individual article more search-friendly. After all, journalists have always wanted their stories to be as widely read as possible, in print as well as online, and are likely to be willing to help make that happen. And often, the principles of SEO echo the principles of writing a good story: such as the idea that the first sentence should be a summary of the rest of the article, containing relevant concepts or keywords. One difference is that less generic, more specific works for SEO in terms of names or concepts. Google recommends shorter rather than longer titles.

Esa Peltonen, who has been working as a web analyst at the largest Finnish daily Helsingin Sanomat for three years, said that he has worked extensively with editorial staff, for example on how to use Google, to get an idea of how users will be searching and what kind of search words people are using. Head of audience development at the Telegraph, Julian Sambles, said in March that the paper was trying to give journalists "the knowledge and understanding that they need so they can apply it to their daily production process and make informed decisions about content when they're writing or publishing it." Thinking about SEO should be second nature, he added.

Papers must also consider their goals in optimising content for search engines. As Drew Broomhall, head of search at the Times explained, if you rank success by sheer volume of traffic, then you should "write the same as everyone else but more of it and more frequently updated." However, if you are looking to increase engagement on a specific subject you need more detailed keyword analysis and niche research.

One straightforward course is the need to stay ahead of the trends: predict what people are going to be talking about in upcoming months and provide appropriate content. "Fix SEO requirements into the editorial calendar," Broomhall suggests. Obviously much news is unpredictable, but there are some events that are year-in-year-out, or which are easy to prepare for in advance, such as an election or a festival. It is necessary to consider both specific, distinct events, such as religious holidays, and longer, less defined periods such as winter travel. Articles that contain links and that have been linked to by others appear higher in search results. Therefore, with annual events, it is beneficial to link to last year's coverage and make use of old content that already has inbound links to help promote the new content.

Hiring a SEO specialist?

As well as training all reporters to be aware of the principles of search engine optimisation, many newspapers have taken the step of hiring an in-house specialist. Ideally such a person would have deep technical knowledge combined with considerable journalistic experience, but such candidates might be hard to find. Peltonen comes from a business background, Broomhall from journalism and technology.

There are also many third party services available to news outlets, supplementary to the guidance of an in-house expert, such as Thomson Reuters' OpenCalais which recently announced deals made with the Huffington Post, DailyMe and the Mail Online. OpenCalais offers an 'Archive Express' feature which can tag an archive of up to 20 million documents in 24 hours. The service 'reads' and breaks down articles into their essential elements - who, what, when, where, how - and tags and sorts them so that it is easier to bring archived articles into 'related stories' sections and improve their search relevance.

Analysing traffic

A SEO specialist would be responsible for analysing traffic to a news outlet's site, looking at how readers find content, readership patterns and what methods of optimisation work best. Peltonen explained how he started off looking at basic data such as what are the top news stories, how many people are going where on the site, and started to work out how to increase traffic. His paper partnered with Microsoft to further analyse traffic data. Such traffic data analysis can be used to spot and develop potential niche verticals to focus on, for example, by looking at repeat visitor figures.  

Google keywords

Purchasing Google keywords to guarantee that news articles appear higher on search results is one of the more costly ways for news outlets to promote their content. Peltonen said that his paper frequently buys specific words, for instance for sports events, but stressed that it would be cheaper to improve the paper's SEO. Buying keywords could also raise ethical issues, depending on the words and their context. The Sun, for example, reportedly purchased the key words 'Natasha Richardson' immediately after the British actress's sudden death in March, in what appears to be a blatant attempt to profit from the tragedy. The Guardian came under considerable criticism last August when, apparently accidentally, it purchased the Google keywords "Madeleine McCann," giving any searchers the link to its coverage of the child's disappearance. The Guardian promptly relinquished the rights, and said it would review its list of keywords. Purchasing Google keywords in order to promote a product is common practice, but is it ethical for newspapers?

Evidently, SEO strategies are necessary in today's media landscape, not only to make more money but also to spread awareness of stories and help readers find what they are looking for and therefore should be embraced by journalists and editors as well as publishers. Search engine 'friendliness' should not be prioritised over good, accurate stories but it should be used to promote such content. Journalistic training is vital in order to optimise each individual article, and larger strategic steps should be taken by editors in conjunction with SEO specialists.

The Daily Telegraph will publish uncensored details of each of the 646 MP's expenses in a free supplement along with its print edition on Sat., June 20.

The much-anticipated, 68-page magazine supplement, The Complete Expenses Files, arrives just two days after the House of Commons published its own heavily censored list of MPs' expenses on June 18. The list of the members of Parliament and their respective budget, allowances and expense can be seen at the UK Parliament website.

"It was brilliant, brilliant old fashioned journalism (...) at its finest".  Such was the sentiment of Telegraph's assistant editor, Andrew Pierce, expressed last night during the debate over the press handling of the MP's expenses scandal, 'A triumph for journalism?' at the Front Line club last night.

The Telegraph, basking in the success of its groundbreaking scoop, took the opportunity to reassert the conviction that the obtaining and management of the story represents the best in old school style  investigative journalism.  

Speaking at the Google I/O Developer Conference that took place in San Francisco between May 27-28, Google has unveiled Google Wave, a new online communication service.

Described as a "personal communication and collaboration tool," Google Wave allows users to chat and share documents including audio files, videos and photos in real-time.

Former deputy Prime Minister John Prescott has lashed out at the British press and its reaction to the Telegraph's revelations on the MP expenses scandal, branding it "arguably the worst area of self-regulation of all." Prescott's article has met with heavy criticism from readers due to his personal embroilment in the scandal, but he makes some very valid points about the Press Complaints Commission nonetheless.

He asks how effective a regulator can be "when it is not only funded by the newspaper industry but also has senior editors sitting on the board adjudicating the editorial decisions of their colleagues?" Prescott points out that amongst the board members are Sunday Telegraph editor Ian MacGregor, Mail on Sunday editor Peter Wright and Daily Mail editor Paul Dacre (who is chair of the PCC committee that reviews the Code of Practice).

Reports recently out say that the Telegraph online attracts an impressive 8% of its traffic from
news aggregators and social networking sites such as Delicious, Digg, Facebook, Reddit, Stumbleupon and Twitter.

The 8% figure is equivalent to a staggering 75,000 unique visitors daily. So, how does the Telegraph do it?

A new report produced by the publishing arm of PricewaterhouseCoopers - the world's largest professional services company - in conjunction with the World Association of Newspapers (WAN), examines the outlook for newspapers as they seek to realign themselves within a digital framework and minimise the impact of the global recession.

The study identifies interactivity, specialisation and new business models as being key to ensuring the survival of the newspaper in an online age.

According to a new book published by Dr Andrew Cook, Jack the Ripper was an invention created by journalists to boost sales. Historian Andrew Cook claims that the murders of several women in Victorian London were the work of not one man, but of various men involved in a spate of unrelated attacks.

In his book entitled "Jack the Ripper: Case Closed," Cook draws on the evidence and accounts offered by police and medical experts at the time to argue that there were too many differences in the style of the killings to suggest that all the victims died at the hands of the one same man. Among the testimonies supporting this view include one from assistant police surgeon Percy Clark, based at the Whitechapel Division. Clark, who had unparalleled access to all the victims, told the East London Observer in 1910: "I think perhaps one man was responsible for three of them. I would not like to say he did the others."

As part of the Financial Times' Newsroom 2009 plan to converge both its print and online operations, the FT has appointed four new "integrator" roles tasked with overseeing this transition.

Further details of the Newsroom 2009 plan were leaked yesterday, with managers outlining a three-stage editorial process consisting of creating, crafting and completing. Each news division will have its own integrator who will be responsible for carrying out the proposed changes.

The Guardian has reported that Financial Times journalists have been notified that they are to start subediting some of their own work.

Journalists were informed about the latest developments yesterday, courtesy of editor Lionel Barber, who ran through the changes which form part of Newsroom 2009 - the FT's strategy to train newsroom staff in areas not traditionally covered by their roles as reporters or editors.

The announcement last Friday that Sir Anthony O'Reilly will step down as CEO of Independent News & Media provoked two things: firstly, it sent the company's shares soaring,  then sparked a revived debate regarding its future.

When O'Reilly turns 73 in May, he will be replaced by his son and current chief operating officer, Gavin O'Reilly, who is also president of the World Association of Newspapers. The restructure of the INM will also affect the Board, which will be reduced from 17 members as it presently is, to just 10. According to son Gavin, his father's decision to leave had nothing to do with the impending 200 million euro bond repayment deadline, also in May.

With Twitter's seemingly unending popularity, there is an ensuing rush to discover ways to harness it for commercial ends.  There is particular discussion over Twitter's lack of an obvious business plan, and much debate on how to make money from it.  At the moment, Twitter contains no advertising or other moneymaking content despite its large user base - although the latest round of funding will be used for site development and the creation of revenue-generating products.

Entertainment website Glam seems to be one of the first companies to utilise the site to make a profit; they have set up gWire.  They created a widget, placed it on their home page and asked users to share their thoughts on the Oscars as the ceremony progressed.  They found a sponsor in Aveeno, a skin care company, and had the Aveeno logo scrolling under the widget throughout the ceremony.  In order to ensure that the platform would be appealing to their sponsor, Glam editors regulated which Tweets appeared, who was allowed to Tweet and deleted anything inappropriate.  Glam had already experimented with the process during New York Fashion Week, although they have said that gWire is not exclusive to Twitter and may be extended to incorporate other social media sites such as Facebook.

In the UK, bosses of publisher Northcliffe yesterday afternoon announced plans to create two central production hubs covering seven publications.  The proposal comes at the start of a 30-day consultation period, and could affect up to 66 press staff.  The 66 under threat also include 50 sub-editors, whose role has come under scrutiny of late due to Guardian media commentator Roy Greenslade's recent postings.  

Under the plans, the Leicester Mercury, Derby Evening Telegraph and Nottingham Evening Post would be subbed from one office in Nottingham, whilst the Hull bureau would be responsible for the Lincolnshire Echo, Grimsby Telegraph, Scunthorpe Telegraph and Hull Daily Mail.  The company has already made similar decisions with its Bristol and Stoke offices.  In an unrelated move, Northcliffe's sister company Harmsworth Press is proposing the closure of the Mercury printing plant in Leicester.

Twitter has become somewhat of an obsession for the media of late, and traffic to the site itself has shot up by 974% in just a year.  Already praised for its ability to break news first, many main stream publications such as The Guardian and the New York Times have embraced Twitter and use it constantly.

So the next step for most media based 'Tweeters' is how to use Twitter to maximum effect, and the latest application is Twitterlocal, which allows users to stream posts by geographical area.  There are obvious benefits for local journalists using this tool, as it gives them the capacity to follow all Tweets relevant to their area.  But it could also be useful for national journalists to keep up with developing news stories around the world - the Mumbai terror attacks or the current Melbourne forest fires for example.   Just one more example of social media and journalism going hand in hand to produce the news.

The sixth in the series takes a look at outsourcing editorial work to India.

Editorial outsourcing has frequently been presented throughout the Western world in a very negative light. The idea of trained American or European journalists and copy editors losing their jobs to workers across the world in India or Australia who will work for far less has appalled many, and others worry about a drop in quality. But is it really as bad as it sounds, or are people rejecting a good business model in favour of a misplaced emotional attachment to traditional values and a fear of change?

The Editors Weblog spoke to Tony Joseph, CEO and co-founder of Mindworks Global Media, which takes on copy editing, layout, and website optimization for clients around the world, and James MacPherson, Editor of Pasadena.now, who has taken the controversial step of hiring a staff of writers in India for his site which reports on local events in Pasadena, California.    

Mindworks: an extension of client's newsdesk

Tony Joseph explained that what his teams essentially do is become an extension of the client's news desk. Each member of staff only works for one publication as part of a dedicated team, and the team keeps the same hours as the newsroom with which they are working so that they can stay in constant communication via instant messaging, phone and email.  He stressed that his editors only come in after the content has been generated, and after a senior editor has decided where the article will go.

One of the fears of editors when contemplating outsourcing is that workers will be out of their sight and hence out of their control, and mistakes will be made.  Joseph explained the steps that Mindworks takes to reduce this. Two crucial principles which he described as "absolutely essential" are "zero loss of visibility and zero loss of control". The work of Mindworks' staff is visible to everyone in the newsroom chain, as they access the client's content management system, and Joseph insists that his editors work within the client's existing hierarchies. A six to eight week alignment and training period is used to ensure that the work of the Mindworks team is fully integrated into that of the client. Various indicators are used to track the alignment process, such as headline editing; Joseph explained that in the first week of alignment 25-30% of headlines written by his staff are changed at the client's end, so they analyse and assess why these are being changed and make it part of the training.

Pasadena: doing away with reporters

MacPherson has adopted an unusual strategy for news reporting, one which he compares to the work of an intelligence agency, or newspapers in the 1920s.  He has entirely separated the process of content gathering and writing. In fact, none of the people he employs could be described as 'reporters' in the traditional sense, rather he has 'observers,' who are "boots on the ground" in Pasadena, and 'writers' in India.  The observers attend events and gather data, generally in the form of audio and video clips. Macpherson or his wife then put together an assignment package, containing interview transcripts, video clips, links to web resources or anything else relevant and this is then sent to the writers in India.  The writers save their articles within the site's CMS, where it is checked by management before it is published.  "It would be absurd," commented MacPherson, "to put anything out to the public that had not been proofread here in Pasadena."

Observers are "minimum wage workers," MacPherson explained, and the India-based writers are paid between $7.50 and $10 for each article, which usually takes them under an hour to produce. So compared to paying American journalists, this is undoubtedly a cheaper option.  MacPherson was vehement that he had not hired Indian writers to replace Americans; rather he hired the Indians first, then hired five additional Americans in response to intense criticism, and was forced to let the Americans go when advertising revenue was showing no increases.  Outsourcing writing "has saved our publication," he emphasised, "we wouldn't be a viable business without it."

Trained journalists

Both Joseph and MacPherson only employ trained journalists for their outsourcing.  Joseph clarified that his recruits are either from India's top journalism schools, or have ample experience in the field: an average of five years amongst junior staff. Many of his staff have worked in the US. MacPherson explained that he found high quality writers via Craigslist and other websites and he has six people employed on a part time freelance basis. One of his Dehli-based workers is actually originally from Orange County, California, not far from Pasadena itself.

Is outsourcing the future?

Tony Joseph is confident that his company will continue to grow: "our engagements are increasing rapidly both in terms of number and size of operations." Currently, Mindworks handles 13 or 14 titles. He believes that the outsourcing concept is "gaining momentum" as newspapers look to make cost-cuts and increase efficiency in this time of crisis.  

MacPherson is considering hiring more writers in response to a "huge influx of advertising," as a result, he believes, of the fact that "small community websites are beginning to supplant print newspapers." He explained that he is developing "a proof of concept website that the industry can look to," and expressed his hope that the methods he develops can be used by small and medium size community newspapers and websites to keep "doing what they are doing and survive." As a general business model, he proposed the idea of having a few veteran journalists and editors, the kind of people who are "the heart and soul of the local newspaper," supported by 'observers' on the ground and writers, researchers and designers in India.  

The Telegraph Media Group was recently the latest major news organisation to announce that it was outsourcing sub editing of some of the Daily and Sunday Telegraph weekend supplements. It is using Pagemasters, an Australian company owned by the Australian Associated Press, which counts Fairfax media among its clients. Telegraph digital editor Edward Roussel explained that his belief that "Newspaper-web companies should focus internal resources on what they do best: creating premium editorial content." Another option is to adopt a form of in-house outsourcing, such as that which Reuters has been operating for several years.  It employs a team of about 100 financial journalists in Bangalore who cover Wall Street news.  Editor in chief David Schlesinger justified the move by explaining that the New York journalists could now be sent out and about to cover more interesting stories. A crucial difference is that these journalists are Reuters staff and their office is a Reuters bureau, but the fact remains that they are reporting on things happening on the other side of the world, and doing so successfully.

If newspaper revenue continues to fall, people will have to look for more ways to cut costs and editorial outsourcing may well become more and more appealing, even if there is initial reluctance at the staff cuts and modified work practices that have to be imposed. From a business standpoint, it makes sense to get the work done wherever it can be done cheapest, as long as the quality is maintained, and doing things as cheaply as possible is increasingly becoming a must. As MacPherson put it, "people keep saying they don't like what I'm proposing, but what's the alternative?"  

A new Commonwealth Press Union Trust has been formed to take up the vital work of the CPU, which was formally closed at the end of 2008. A new board of trustees has been appointed which aims to lead the hundred year old media institution into the 21st century. Lindsay Ross,  former Director of CPU will continue to work with the board as a consultant.

The second of the series studies newsroom integration at the Finnish business weekday paper, Kauppalehti, which, unable to move into a new building like the Guardian, is working with the limitations of its current office space.

In a country where newspaper penetration ranks third in the world, and where newspapers' share of mass media turnover remains high (31 per cent), Finland's leading weekday business paper Kauppalehti can have confidence in its print product's continued success. Its outlook became even more positive at the end of 2007 when its competitor Taloussanomat ceased print production and went online only. Kauppalehti, owned by the Alma Media Group also offers extensive online services at Kauppalehti.fi, including both free and paid content, and the company broadcasts economic television news on MTV3, the most popular single channel in Finland.

Integration at Kauppalehti is key to keeping a competitive edge in the fast-paced world of business news. Although the paper has integrated substantially, barriers remain, primarily because of the physical layout of the newsroom and limited space. The Editors Weblog spoke to editors-in-chief Hannu Leinonen and Eero Tuomisto and financial news editor Janne Poysti about how far integration has come and how successful it has been.

Kauppalehti first created a joint news desk when it moved offices in 2002. News editors from all platforms now sit together, on a long "super desk" in the newsroom, close to the TV studio. However, the architecture of the building has prevented the creation of one large multimedia centre: the main newsroom is L-shaped and there is not a lot of open space, with "mainly-print" journalists sitting on a different floor. Janne Poysti pointed out that there are greater communication problems between editors and reporters for print services than for online or television.  Eero Tuomisto remarked "I think this sort of integrated newsroom should be round, a big round building with the news desk in the middle, but unfortunately we don't have that." He hopes to move towards this ideal in the future, and explained that Alma Media is considering relocating all its operations into one building within the next few years.

WHAT IT MEANS IN PRACTICE

The space issue aside, operations have been integrated and streamlined to a significant degree.  A key element is the two joint meetings per day, attended by all news editors and editors-in-chief, to decide which news items will be on which channels and in what order. "In that sense the decision making is very centralised," commented Hannu Leinonen.  The fact that the editors all sit together, "within yelling distance", has been crucial for the success of integration, he explained. Janne Poysti remarked that "journalists work quite closely in Kauppalehti", with television reporters sending their reports to online and print, and vice versa.

Staff have been taught to be flexible, and many people can move between different medias. Leinonen explained that "by rotating people within the organisation we have been able to enhance people's skills so that more people can do multimedia now than five years ago." Tuomisto stressed the importance of good internal marketing, "how you sell the idea to your employees." There was some resistance to changes, but Poysti was confident that "nowadays, everything is going pretty smoothly." Some reporters will write a piece for television and follow it with a longer, more in depth article for the next day's paper.

A crucial part of the integration philosophy at Kauppalehti, however, is that not everybody has to be multi-channel. Tuomisto clarified that "our experience is that every single journalist has to have a home base and be attached to some channel." Editors are also still allocated to a specific platform as "you can't be responsible for everything," Tuomisto explained.

Leinonen explained that "by rotating people within the organisation we have been able to enhance people's skills so that more people can do multimedia now than five years ago."

The markets team, however, is one area of the newsroom that is fully integrated. The group sit by the main news desk and produce a breaking news feed that is sold, as the services of a news agency might be, and they then supplement this with print and television commentaries.

There is also considerable cooperation between teams in terms of content gathering. Tuomisto explained that it was a waste of resources for three or four Kauppalehti journalists to interview the same source, so now they try to coordinate who does what. Often it will be the television crew who carries out the interview, as is the case when Nokia releases its quarterly results, for example, and then the text reporters can use the resulting audio.

NEXT STEP: IMPROVING COMBINED IMPACT

Both editors-in-chief seemed keen to integrate further, but stressed that a fully integrated newsroom would have to wait for a move to new premises. For outlets which cannot afford to make the move to a state of the art multimedia newsroom like those of The Guardian, The Daily Telegraph, or Fairfax, integration will always be a more difficult process.

Meanwhile, Kauppalehti is working to improve its publications and their combined impact.  Integration provides ample opportunity to reduce duplication in the final product. "We are redesigning the newspaper so that we don't publish the news that is already on the website," Leinonen explained. The redesigned product is being released this month.  Additional aims are to stop providing newspaper content free on the Web site, and to develop paid online content.  Tuomisto described the way that the organisation is working to create subscription packages that consist of news and some "added value" in the form of specialist knowledge.

Guardian News & Media recently integrated its print and online operations, The Guardian, The Observer and the website Guardian.co.uk, having moved to new premises last month.  The Editors Weblog spoke to Paul Johnson, Guardian Deputy Editor and overall head of news, business and sport, and Nick Watt, Chief Political Correspondent, to find out details.

Changing offices was essential to the integration process.  Paul Johnson emphasized how "we couldn't make the big leap until we moved to the new building." Previously, five different buildings housed the Guardian's 1400 staff, including around 850 journalists. Guardian News & Media has now taken three and a half floors of the new King's Place development: a brand new building also housing a concert hall, with notable green credentials and which is, as Editor-in-Chief Alan Rusbridger described it, "a thing of beauty." Nearly all journalistic staff are now sitting together on one floor.

However despite the integration, staff will work hard to maintain the different voices of the two papers and the website. According to Johnson, "we recognise that a distinctiveness is necessary. We are not attempting to bulldoze this into a flat surface." The Observer will retain eight dedicated journalists who will write for the Web but who will focus on the Sunday paper, and under the platform-neutral "heads of" there will be separate section editors for each platform which each subject area.

A group of 111 journalists, plus management staff, were involved in developing ideas for integration as part of what Johnson described as "a bottom-up, consensual process," very different to that of The Daily Telegraph, for example. One of the methods used to spark ideas was inventing different story scenarios and making journalists tackle them; from this it emerged that "we didn't necessarily have the right resources in the right place at the right time and we built around that," Johnson explained. 

Centralised but devolved

'Platform-neutral' is one of the key terms of the new newsroom: heads of national news, international news, business and sport are all described as 'platform-neutral.' Key to integration is the new newsdesk, which deals with both print and online and centralises operations. "It's a real hub," Johnson commented, seating 19 people, including both web and paper heads for national news, international news, and business news. Nick Watt explained how the very fact that these people are sitting together makes a huge difference, as when he is working on a story with the home news editor and the business editor, he now only has to call one number and the decision making process happens much faster. "You get rid of the 'us and them' element.

"Being in one building means greatly improved communication, said Johnson, "compared to being on four or five different sites, you feel a lot closer." A major communication point for the day is an open door morning meeting. Following a small meeting for senior staff in Rusbridger's office, anybody who wishes to can come to a larger meeting, which is broadcast on screens around the office. Incidentally, a management consultancy firm hired to help with integration recommended against the word 'meeting', so these gatherings are now known as 'checkpoints'. 

The devolved aspect of the newsroom, equally crucial to the integration process, is the "pods" system. Print and online journalists have been grouped together by area of specialization such as health, education, politics or media and technology, into so-called pods, which can then publish autonomously straight onto the Web site. The pods range in size from five people to 28, and usually include reporters, sub editors for the paper, site editors for online, and a head who is platform neutral. Nick Watt explained that the political journalists now all work in one pod and report to Will Woodward, head of politics, who works for all three platforms and decides which stories to follow and where they will go. 

In the "pods" system, print and online journalists of the same specialization are grouped together and are able to publish straight to the web.

This is a significant change from the traditional "funnel" structure of the newsroom where all stories would go through a single editor. Nearly all of the pods are in the main newsroom, a couple are on the floor above and some members of the politics pod are still based at the House of Commons. All of the arts journalists sit together in an area known as the culture hub.  

Multimedia focus

A multimedia training day was offered to all staff in advance of integration, and according to Johnson, the take up has been "extremely good in terms of numbers." Possibly surprisingly, it has not been just the younger staff who were enthusiastic; "some of the people who have been the best exponents of different styles of journalism have been some of the more experienced journalists and correspondents."

The new building houses what Johnson described as "a fantastic multimedia suite", with seven recording studios and 24 editing desks. And he says that so far staff have been showing a considerable "appetite for video, picture galleries and interactive graphics which are vitally important for us." The pictures desk is now fully integrated, and most of the photographers and a lot of the reporters are now trained in video. Video production is being taken seriously: in 2008 the Guardian was the first newspaper to win a Royal Television Society award.

No cost-cutting

An extremely positive side to the Guardian's integration process is that unlike, unfortunately, many other integrating newsrooms, the merger of print and Web teams has not resulted in layoffs. There have been some voluntary redundancies, but total staff numbers have not been reduced. "It's not a cost-cutting exercise," Johnson stressed. He explained that "we wanted to make this change within budget, without cutting our headcount."  The essential detail to grasp is that it is about reallocation rather than reduction: "what we have done is repositioned resources towards the web." Rather, the measures taking have been to maintain "journalistic excellence, and to free up some of the resources we have got to focus on getting our work out there." 

Success?

Johnson was very confident that integration is going well so far. The necessary changes in mindset were largely made over the year of preparation prior to the move, particularly during two integration "dry runs" which were implemented for the Olympics and the US elections. He claimed that "people seem to be embracing the changes and people have been very positive about it across the board."  One of the main reasons for this, he explained, is that journalists love to see their work published "in different forms and in different ways." After all, it is exciting to file a story and see it appear on the website almost immediately. Nick Watt was also enthusiastic about the changes: "it's much more collaborative and much more efficient."

It will be interesting to see whether the publications succeed in maintaining their distinct voices, and what sort of increase in multimedia content there is. As the Guardian is in the fortunate situation of being highly successful and run by a trust which reduces financial pressure, integration is a choice rather than a obligation, and the necessary time and effort has been spent to ensure a smooth transition.

In an interview with UK newspaper The Guardian, Telegraph Assistant Editor Brian MacArthur, British Journalism Review Editor Bill Hagerty, Society of Editors Executive Director Bob Satchwell and Nation Union of Journalists General Secretary Jeremy Dear.mused over the possibility of the government aiding the troubled newspaper industry.

The media stands accused of failing to foresee the global financial crisis, of a lack of understanding of the issues, and even of having a hand in the problems we now face. The Editors Weblog has been following the debate, beginning with an interview with the Managing Editor of the Financial Times, Daniel Bogler, who highlighted the problem of the media "fanning the flames" of the crisis. Is the media responsible, or are these accusations merely a knee-jerk reaction?

Danny Schechter is a respected investigative journalist and the author of Plunder, a searing indictment of the modern banking system, the role of government in finance, and the greed-is-good mentality. Schechter's book was published one week before the collapse of Lehman Brothers on the 1st of September, and it examines the very problems that were about to unfold. The Editors Weblog spoke to Schechter about the media's failure, the ethics of advertising, responsible journalism, and the cult of the CEO.

Two key failures

Schechter believes that there were two key areas where the media failed. He says that there was little or no examination into the new breed of exotic financial products that caused many of the problems, such as CDO's, and that the media ignored the warnings from community housing organisations of the predatory lending practises in some of America's poorest communities. "This was a big media failure, we were not warned about it" says Schechter. If Schechter's assertion is correct, why did the media fail to fulfil its role? Newspapers, and the media in general, are supposed to be the fourth estate, a watchdog for citizens. Is it a lack of knowledge on the workings of high finance or has the media lost its way and become part of the problem?

Why did the media fail in its early warning role?

Schechter believes that the media failed in its role because of vested interests. He points out that one of the key sources of revenue for newspapers is real estate advertising in weekend supplements and classifieds, as well as advertisements for credit card and refinancing companies. As a result, he argues there is a connection between the real estate and newspaper industry, their future and success are intertwined. Schechter says, "The newspaper industry is the marketing arm of the real estate industry. In some cities you actually had newspapers getting a piece of the action of sales through the ads that they generated. So they were actually part of the corruption of this whole relationship. So of course there was little real scrutiny about what was actually happening in the neighbourhoods where houses were flipping, where people who couldn't afford to buy houses were buying them with bogus mortgages. Newspapers were making money on the sales of these homes."

Schechter argues that after the dot.com bubble burst back in 2000, all the advertisements from these new emerging businesses stopped, so the $3 billion in lost advertising revenue for the media industry had to be found somewhere. Schechter puts forth that credit card companies and refinancing firms stepped into the gap. He points out that the majority of people do not automatically spend money that they don't have, but it was marketed to them through the media in advertising and life-style supplements. Most of the money that the media makes in advertising is in the last quarter in the run up to Christmas, newspapers run articles on the best presents to buy, and so forth, all of it driving a concept of "buy and shop" which "stimulates consumption." Schechter says, "for me, on the consumer front newspaper's are a marketing instrument and on the investment front it's a confidence building instrument. The media was part of this whole sales machine, and it happened at the same time that newspapers were cutting back on investigative reporting, and ironically expanding business news targeted at the business world; not at the general public, not on the economy and how it affects you and me."

Has financial journalism lost its teeth?

Another criticism levelled at business reporters is that they are too close to Wall Street and the City, and have too much respect for the institutions they are supposed to be examining. John Friedman of MarketWatch was at the press conference announcing the Bank of America's acquisition of Merrill Lynch and wrote, "the media were so polite and deferential to the two CEOs; they behaved as if the press conference were a victory lap for the financial services industry." Schechter believes that "business men are seen as heroes" and it's all part of the "cult of masters of the universe"; he cites the endless sycophantic articles about Bill Gates of MicroSoft and Richard Branson of Virgin. He argues that there is a kind of "cultural embedding, as financial journalists cover business, they become part of the scene, they identify with the players, go to the parties, they are increasingly in a world of fewer and fewer people that is cut off from the mainstream of American life." He believes that many financial journalists want to be like these Masters of the Universe that they write about every day.

Schechter also says that there is no real pressure at the top of media organisations to thoroughly investigate these companies. Thee reason being that they would be investigating their advertisers. As a result, there is no impetus behind financial reporting, no push for the truth and the heart of the story, not enough cynicism.

Furthermore, with the advent of multi-platform publishing and shrinking newsrooms, journalists are frequently, "fireman, going from one fire to the next. When you are doing that, there is very little time for reflective analytical reporting."

Where is the counter-narrative?

During an interview recently on the Editors Weblog, the FT's Managing Editor Daniel Bogler said, "It's unfortunate that the financial literacy and understanding of how things work in the City and of basic accounting and so on, is actually very thin in financial journalism." Schechter agrees with Bogler's point saying, "You have people who are not really very well educated covering these issues. Hence they go to a briefing and a company gives them a story, and they don't really have a counter-narrative."

Reviewing his argument, Schechter's assessment of the media is damning indeed; but it is not unilateral. Schechter points out that many newspapers and bloggers are asking the right questions and searching for the truth in this financial crisis. He cites the UK's Telegraph and Guardian newspapers, saying they "have been way ahead. I find the coverage of the British media better, and increasingly much more critical of what is happening."
 
Omission and Commission

Looking back over the rapid collapse of the world's financial markets, and the uncertainty ahead, Schechter says it is, "a financial system failure, a regulatory failure and a media failure. Everyone is willing to talk about the first two, but they are not willing to discuss the last one. We are all in this. It's a media failure of omission and commission."
 

The Quebec Chronicle Telegraph has reached an agreement with Google to publish its archives on the Internet search engine.

Although exact sums are not known, the Quebec city paper will receive "half of the revenue from ads that appear on accessed archival pages," according to publisher and part-owner Peter Little.

Since the recent launch of the Telegraph's Google Android browser, over 5,000 people have downloaded the application.

The application has generated over 31,000 visits to the Telegraph's mobile site.

US newspapers have recently begun working together on content sharing deals on an unprecedented scale. There has been much speculation that the driving force behind these agreements is dissatisfaction with the recent changes at AP. The most recent announcement came from five papers in the Tri-State area of the US last week.  

Content sharing deals vary and although many are just starting, a group of three papers in Florida - the Sun Sentinel, Palm Beach Post and Miami Herald - started content sharing about three months ago.  However, there is one group of five papers in New Hampshire who have had an agreement in place for the past 15 years.

In an effort to understand the inner workings of content sharing, how it will affect the future of newspapers and journalism, and if these deals are related to AP's actions, the Editors Weblog spoke with Dave Solomon, the vice president of The Telegraph of Nashua in New Hampshire, and Anders Gyllenhaal, senior vice president/executive editor of the Miami Herald.

The Florida Method

Three months ago the Palm Beach Post, Sun Sentinel and Miami Herald began to share content. What is most striking about this deal is the complete shift in mentality that has accompanied it. These three papers have been fierce competitors for the past 100-years and now they find themselves posting each other's stories.  According to Gyllenhaal at the Miami Herald, the shift is not designed to change the competitive relationship between the three, but it has changed the way they work together.

What was the trigger for such a change after so many years? Gyllenhaal believes that the increasingly challenging newspaper market has necessitated a more mutually supportive relationship. For the Herald, it began on the business side, "with a distribution agreement. In the case of the Herald and the Sun Sentinel, the Sun was circulating the Herald in its prime territory, and we were circulating their paper." After this, "the newsrooms began to talk, and we have come up with the initial step, a way of trading routine content between the three papers."

The papers follow a strict guideline of what content they can and cannot use. Gyllenhaal believes that "websites are where the news competition exists" so in an effort to preserve this, "you cannot pick up a story from another website and put it on your website but you can put in the paper the next day." Gyllenhaal goes on to say, "It's a defined group of stories, which are events that happened in the last 24 hours or are about to happen, and as a rule we are picking up a couple of items a day from each others websites."

Gyllenhaal reports, "What we can't pick up are things that kind of define an individual paper - in the sense of their franchise elements, their personality elements, you can't pick up columnists, major investigative pieces the things that define, the more important pieces."  This aspect of the agreement maintains the competition, therefore Gyllenhaal does not see this changing anytime soon.

What next for the Florida method?

As for the future, Gyllenhaal confirmed plans for individual departments to start working with each other across the three titles for specific stories.  He gave the example of when a sports department cannot make it to a game; they will make arrangements to get the story from one of the other papers who would be at the game. 

When asked about the possibility of expanding partnerships statewide or across the nation, Gyllenhaal believes that it is possible, but complicated.  He notes that in order to grow such a partnership it would require a different system than they have put in place.  However, there are plans to extend the content-sharing deal to two papers north of Palm Beach, but he confirmed that it is probably as far as they will go for now.

The New Hampshire model

The Nashua Telegraph has been content sharing with five of their neighbor newspapers since 1993. The deal here is different to Flordia's method as the papers are not in direct competition with each other. However, their approach does provide some insight into how such a system can work for a sustained period of time.

 
According to Solomon at The Telegraph of Nashua the system started as a means, "to get feature stories and in-depth stories from the other papers for our then-new Sunday editions that we were struggling to fill state copy."

Unlike the Florida papers, "anything and everything is available for reuse," whether on the website or in the print edition, a routine story or an in-depth investigative piece as long as they credit the newspaper of origin.

The five papers involved in the deal extended the agreement to two other papers in the state that are not part of the full open-content sharing deal.  

As for their readers, Solomon believes that they, "appreciate the better reporting." He gave the example of a hypothetical airport accident in a near-by town, Concord.  If it were to happen, the "Concord Monitor is going to write a very thorough story. They are going to give it to AP and AP is going to flatten out the language, neutralize the tone and convert it to about eight inches. I think our readers are better served by the Concorde Monitor coverage."

Are these agreements a reaction to the changes at AP?

Such content sharing deals seem to be becoming increasingly popular just at a time when a growing chorus is criticising AP: are the two related?

Gyllenhaal said that the Miami Herald's agreement had, "nothing to do with AP. We are taking a different route than those other papers, so this is unrelated to that."

The Telegraph filed a termination notice with the AP in April, so between now and 2010 the Telegraph is looking for alternative vendors.  

Solomon explained that the Telegraph's reason for terminating their AP contract was monetary, it spends around $130,000 a year on AP copy. However, this expenditure does not correlate with the amount of syndicated material that they actually use since they are so, "intensely local."

In addition to the AP, the Telegraph spends another $30,000 on syndicated copy from Scripps Howard, the Washington Post and the Los Angeles Times. Soloman is, "convinced a newspaper our size should only be paying half of that or less given the amount of syndicated material we use.  So unless I see a package where we can get AP and combo of other syndicates for half as much as what we are currently paying, I don't see any alternative but to move forward.  I don't expect that by canceling AP we will have a net savings of 130k, but expect to come out of it spending about half as much."

For Solomon, the AP is a "great institution that does remarkable work." However, he believes that "there has been a deterioration in state report over the years. Through no fault of AP personel, but through the continued reductions in staffing at the state offices."  

Solomon believes that the AP has, "demonetized world and national news because they give it to the pure play sites like Google and Yahoo."  

Solomon also pointed out that the daily news reports from most AP bureaus are 50 percent member contribution and 50 percent AP staff generated. Solomon further highlighted that this "is certainly not the case in New England, I would estimate its 80 percent member generated and 20 percent AP staff generated."  So for the Telegraph, this is another reason why the AP is not a vital contributor to its news operation.

Where will these newspapers get additional content from?

Since the Telegraph has been content sharing for the last 15 years, it is nothing new to them; however, now that they have terminated their contract with the AP, things are going to change for them.  

Solomon emphasized his hope that the Washington Post and LA Times will "seize the opportunity and become more aggressive in realizing breaking news, where they are certainly not comparable to AP at this point.  But they have the capabilities to do it."

The Telegraph will also have to find sources for sports news, photos, world and nation coverage, Nielsen ratings, top ten movie releases and so forth.  In order to do so, Solomon said the Telegraph is looking into other options that can provide content for them and even expanding upon "the state-wide cooperative that has been in existence for so long."  

What can other newspapers learn from the Miami Herald the Telegraph?

The two models for content sharing demonstrate that anything is possible when it comes to expanding a newspaper's coverage capabilities.

For some newspapers the AP will continue to be an essential part of their operation, but for others this relationship will end or significantly change. According to Solomon, the AP must not see content sharing as a threat, but what happens if this system grows?

To compound to the woes at the AP, many have voiced opposition to its new "boldness" when reporting, with some headlines that stretch far from the AP's position as a "a neutral arbiter of the news".

Whether AP sees content sharing as a threat or not, it is certainly an innovative and positive step for newspapers in the US. These newspapers are demonstrating a willingness to break down old rivalries in pursuit of more comprehensive coverage; content sharing may well be a key step on the long and difficult road to restructuring the industry for the changing industry-wide and global economic climate.

The Daily Telegraph today relaunched in full colour. The new design features colour-coded pages, expanded comment and features, and redesigned sports and business section.

A colour-coded bar now appears at the top of each page: blue-green for news; maroon for comment and features; and dark blue for business.

The paper has also revamped its 20-page sports section and the 12-page business section, with data spread across the top of all business news pages. It has increased the coverage in its back-page weather section with over 250 separate reports from the UK and overseas.

The Daily Telegraph debuted a new crossword, called the Toughie. The Toughie will run Tuesday to Friday.

This makeover is a bit of good news for the newspaper, which has been struggling under a raft of negative headlines following its announcement that it was shedding casual staff,and athe resulting National Union of Journalists strike ballot. As part of its plan to shed casual staffers, the paper plans to appoint around 18 "content editors", hire 40 new workers and change the working conditions of some employees (editorial employees fare being moved from a nine-day to a 10-day working fortnight).
