Editor of the Guardian Alan Rusbridger made clear his feelings on paywalls and the growing importance of social media during the 2010 Hugh Cudlipp lecture yesterday, entitled 'Does journalism exist?' The Guardian reproduced the text of the lecture here.

Hugh Cudlipp was an editor at the Daily Mirror from the early 1950s to early 1970s,
a period in which, as Rusbridger pointed out, newspaper editors' key challenge was producing good editorial content, rather than trying to come up with a new business model, which is a top issue confronting all editors now.

On Sunday, Observer columnist Peter Preston raised a difficult but pertinent question: in the current economic climate which has set about ravaging much of newspaper industry on both sides of the Atlantic, who is suffering more ... the British or American press? Whether his claims are prejudiced, patriotic or otherwise, Preston does share some compelling data.

First and foremost, Preston reports the latest in a line of none-too-encouraging US circulation figures: overall newspaper circulation stateside is down 10.6% on average year on year. Furthermore, America's biggest seller, USA Today, has taken a 17% nosedive down to nearly 400,000. In contrast, Murdoch's Wall Street Journal is riding high, currently enjoying a circulation of over 2 million. But what justification does Preston give for these facts? Citing a Columbia Journalism Review piece concerning the 'triumph of "the Anglo-Australian model"', Preston believes the British press to be generally more upbeat, sharper and concise - and as a result reaping the (semi) rewards.

A New Jersey superior court judge has ruled that a blogger who posted negative comments on a message board about a software company and was subsequently sued for defamation is not protected by the state's press shield law and may be forced to name her confidential sources. In his ruling, Judge Louis Locascio stated that blogger Shellee Hale did not provide sufficient evidence that she worked for a "legitimate" news publication and thus should not be considered a journalist.

The real issue here - as expressed by Jonathan Hart, a lawyer for the Online News Association - is not whether bloggers are journalists, but whether Hale's comments amount to a veritable journalistic work. On this point, Locascio presents several valid arguments for how he reached his decision.

The American newspaper publisher Gannett plans to get rid of somewhere between 1,000 and 2,000 positions, according to an article in today's Wall Street Journal. The job cuts will hit the company's 80 local dailies, rather than USA Today.

Former Gannett editor and reporter Jim Hopkins had previously predicted up to 4,500 slashed jobs on his Gannett Blog. He now says there will likely be 600 actual layoffs as a result of the restructuring, naming July 8 as the axe date.

The recently released iPhone 3GS, the third generation of the revolutionary mobile device from Apple, offers many new features that have generated excitement about its potential to greatly expand citizen journalism, a field becoming increasingly important in areas of the world where press freedom is in jeopardy. The prevalence of publicly generated content has risen considerably this year already, with incidents such as the war in Gaza and the election protests in Iran spurring a surge in camera phone video uploads to news sites and YouTube, offering perspectives on events often unobtainable by traditional media outlets.

For the iPhone 3GS, the newly added video recording and editing capabilities as well as direct to YouTube uploading will make capturing that newsworthy event much easier for the layman dabbling in citizen journalism, an aspect of the phone noted by founder and CEO of citizen journalism site GroundReport, Rachel Sterne. Sterne explains that "Helping people report on the ground, wherever they are, will only increase the speed of newsgathering." However there are a few features Apple did not add to the iPhone 3GS and its new OS that could present frustrating limitations to the phone's functionality as a tool for journalists in the field.

A large proportion of the discussion and innovation with regards to monetise newspapers' online content has come out of the United States, possibly unsurprisingly considering the intensity of the economic downturn there, and arguably the American entrepreneurial spirit. But the US is not alone in its contemplation of the issue, which could potentially 'save' newspapers, and the Editors Weblog took a look at the situation in France and the ideas that are emerging, based on two recent studies.

Masters student Matthieu de Vivie carried out a major research project entitled "Can online news be profitable?" in which he analysed the sectors' sources of income, along with debates that have taken place on French media blogs over the past few months. The Institute of Audio-visuals and Telecommunications in Europe (IDATE), a market analysis and consulting firm, has produced several reports on online strategies for the press.

The French situation

In France, printing and distribution costs are high, partly due to state regulation and to a very powerful printing union, meaning that print profits tend to be lower. However, papers do benefit from much public aid, and this was increased in January when president Nicolas Sarkozy offered the press a 600million euro bailout. Many media outlets are owned by groups which do not actually specialise in media, but are looking for "prestige and influence within it," according to de Vivie. He gives financial daily Les Echos as an example, which is owned by Bernard Arnault, LVMH. Groups such as Dassault which owns national daily Le Figaro, or Lagardere which owns the magazine Paris Match, Journal du Dimanche and part of Le Monde, have leaders who are friends with Sarkozy. Many journalists have protested at what they see as threats to the independence of their papers.

Related to this issue of possible government influence, the French press is suffering from a lack of reader confidence, similar to that in the US. A 2008 survey showed that 46% of people did not believe a large part of what they read in newspapers. The Internet has "done away with journalists' monopoly over the production of information," states de Vivie. The increased presence of other fonts of information and aggregators has encouraged people to look far and wide for news, as in other countries.

De Vivie concluded that today, it would be impossible for a major French newspaper to survive online-only, due to the abundance of information available online and weak advertising revenue. IDATE's reports also suggest that traditional advertising is not going to support a newspaper on its own. So what are the options for newspapers as their readers migrate online?

Charging readers

The most basic option is to charge readers for online content, as newspapers have done in print for many decades. IDATE believes that the pay wall model is extremely limited. However, leading newspaper Le Monde seems to have successfully adopted a part-paid, part-free model online. It is a rare feat for a general interest paper, at least compared to the English-speaking world, where only financial giants such as the Financial Times and the Wall Street Journal seem to have accomplished this. Articles are free for three days after publication, after which they go behind a pay wall. They can then be purchased individually, or basic and premium subscriptions are available, the premium option including access to digital copies of the print paper. Subscriptions represented about 35% of LeMonde.fr's revenue, while advertising accounts for 65%, according to figures obtained by de Vivie in November 2008. LeMonde.fr still has high readership, suggesting that the site's traffic has not been damaged too much by the pay wall, and that the model makes sense.

De Vivie also looks at French site Mediapart, a participatory, paid venture without advertising, launched in 2008 but Edwy Plenel, a former Le Monde editor. It is free to read other citizen participation, but a subscription gives users the right to write articles or leave comments, and to read articles from the Mediapart team. The site, however had not captured its target number of subscribers in 2008.

Alternatives to advertising?

But if papers do not succeed in persuading users to pay for their news: what are the other options? In terms of advertising, the Internet has allowed new measures to develop, as well as the CPM, pay-per-click and pay-per-action rates offer a more accurate assessment of an advertisement's effectiveness. It also allows for targeted advertising, however this is not much used in France. CPMs are also considerably lower in France than in the UK or US: according to de Vivie, a CPM of $10 is considered good in France, compared to $30 elsewhere. Part of this is due to lower investment in advertising, as well as lower Internet penetration.

IDATE's report on the future of the press considers below-the-line advertising as "essential" for a newspaper's online advertising strategy, and also recommends e-commerce as a distinct possibility: "the media now have the opportunity of developing into veritable media stores by incorporating e-commerce offers into their editorial content. IDATE suggests that newspapers form alliances with book sellers to market the books that they review, or with ticket sellers to market plays or other events. Another option is to get involved with products that target a newspapers' readership, such as the Wall Street Journal's partnership with Wine.com. The Lagardere group has signed an agreement with Sumitomo, a Japanese leader in online commerce. The firm sees advertising and e-commerce as the main revenue streams from mobile news, rather than making users or telecoms operators pay for content.

De Vivie also believes that for larger media groups, diversifying online can be profitable. He cites the example of the Washington Post's ownership of profitable education service Kaplan Inc. which he feels "is allowing the Washington Post to survive." The French Le Figaro group includes numerous commercial websites such as Evene, Sport24, Cadremploi, BazarChic ou TickeTac, which represent "an important source of revenue." LeFigaro.fr is not currently profitable but it has an important audience. One of the problems with such a strategy, however, is that it risks diluting the brand's value, which is already a fear of many papers as reading habits change online.

Potential of online-only

De Vivie is does see some potential in online-only sites, but only in certain conditions. Firstly, he believes that small "supple" organisations which offer content with significant added value, focussed on specific niches and gathering a large community, are a good approach. "This equilibrium is nonetheless precarious," he added, particularly in France where advertising brings in less revenue than in the US and it is often necessary to develop alternative sources of income.

One French success story is Rue89, which combines the skills of journalists with the knowledge of experts and the participation of citizens. Amateur contributions are checked and edited by the site's reporters. De Vivie explains that the site quickly acquired "strong journalistic credibility," offering exclusive stories and investigations. He estimates that the site could quite feasibly become profitable, especially as Rue89 does not make all of its income from advertising, but also develops websites for others, which makes up an estimated one third of its revenue. He believes that other online players also have potential to break even, due to their low fixed costs and overheads.

The impression that emerges from the studies is that online news has great potential and possibilities continue to evolve. It is therefore advisable that newspapers continue to innovate and do not resign themselves to relying on print income for as long as possible.  

On December 25 2008, Carbondale-based newspaper the Valley Journal announced that the Christmas edition would be its last. The small Colorado town paper was unable to keep financially afloat and the decision was made to cease printing.

Deprived of the town's final stand-alone newspaper, locals began to miss out on vital community information such as birth and marriage announcements as well as updates on local infrastructure developments. However, it was the belated news of a friend's death that spurred Rebecca Young, Valley Journal's original founder, to take action: "I didn't hear of his death for a couple of weeks," she said. "I was so sad I wasn't at his service."

This week Metaprinter reporter Robert Ivan interviews Mark Briggs, CEO of Serra Media, to learn more about the company's product, Newsgarden. Founded by Glenn Thomas, Samuel Wan and Briggs, Serra Media is a Seattle-based web technology company that develops interactive projects for news sites and creates software for media companies.

Last November the company launched Newsgarden, "a map-based web application that filters the location of recent news items, blog posts and other information available on the web down to the neighborhood level." News sites purchase the application, which displays a Google map with plotted points, to allow readers access to geographically targeted content--stories, photos, links, video--from both the news staff and also other readers.

In the small Californian town of Point Reyes Station, a newspaper war that first started in 2007 may finally be coming to an end, if locals get their way.

Walter Isaacson, ex-managing editor of Time magazine and current CEO of the Aspen Institute yesterday addressed the current conundrum of the printed press: how to make money.  The crux of the dilemma is that printed news costs money, yet identical content online is given out for free.  This combined with a decrease in advertising revenue due to the global economic crisis has left many newspapers and magazines struggling.

In a Time piece entitled 'How to save your newspaper', Walter Isaacson bluntly reveals his attitude to the printed press; "Even an old print junkie like me has quit subscribing to the New York Times, because if it doesn't see fit to charge for its content, I'd feel like a fool paying for it."  His logic is indisputable; very few people would pay for that which they can have for free.

Isaacson is struck by the irony of the situation; news publications have a higher readership that ever when you consider both print and online figures, yet they have never been more under threat.  He links the problem back to the online advertising boom which at the time looked like its revenues would be more than sufficient to carry both online and print editions of any newspaper.

Having learnt their lesson from Election Day, US newspapers are determined not to let the potential profit-making madness that is Barack Obama's Inauguration Day slip through their fingers.  The astronomical and unexpected demand for Election Day copies from readers who wanted both information and souvenirs of the historic result left newspapers reeling and print presses smoking.

So on January 20th, nothing will be left to chance.  The Washington Post is so far the publication with the grandest plans; they intend to have an extra afternoon edition on the stands by 2.30pm and are adding a 4-page wraparound special to their usual 6pm edition. Both will be sold at a mark-up, $2 compared to the usual Post price of 75c.  They also plan to have more than 70 journalists in Washington, greatly increased press runs and will employ 500 street 'hawkers' to sell their paper throughout the city.  The Post will release a commemorative edition on the 21st January, which is also selling at $2 per copy - although advance orders are being taken for $9.95.

Obama's hometown paper The Chicago Tribune is cashing in on his success with plans for an afternoon edition, and a promise to keep the presses rolling until demand is satisfied. The New York Times is set to increase its press run by 950,000 after the big day and has revealed plans for an Inauguration themed magazine two days before, as has the Washington Post.  USA Today has decided to release its own two Inauguration magazines, on 20th and 21st January, which will retail at $4.95.

Inauguration is proving to be a great day for citizen journalism too with many, often smaller, publications actively asking for their readers' input. The Journal of Martinsburg, West Virginia for example 'would like to invite all Journal readers to become citizen journalists and help share in the coverage of this historic day.' They are offering readers the chance to post their own photos and stories of the day on a specially dedicated section of their 'Virtual Newsroom'.  The Atlanta Journal-Constitution is also encouraging their readers to document the day, whether they have tickets or not.

It's not just the newspapers that are determined to make the most of Inauguration Day either.  There are many temporary and slightly out of the ordinary alliances forming - MSNBC coverage of the event will be streamed in 650 Starbucks stores across the country, for example.  Fox News are broadcasting in Times Square for the day, MSNBC will be shown in many theatres and cinemas, and CNN have given permission for their day's footage to be used by a variety of groups (including public school systems).  The AP is planning its 'most comprehensive multiplatform reporting ever' for 20 January, following an increased trend towards multimedia reporting.

The big event offers a timely boost in sales for the struggling media industry, which has been battling the increase of news on the web and the resulting lack of desire for newspapers for some time.  With all the extra copies, special editions, exclusive screenings and increased prices, it seems that demand for news on Inauguration Day is set to exceed all previous events - or so newspaper bosses hope.

The Asheville Citizen-Times of North Carolina, The Courier-Journal of Kentucky and The Tennessean have all announced a number of format changes to their print editions.

The Asheville Citizen-Times has cut and reduced the size of certain section of the newspaper.  The paper has also closed down its printing facility and will be printed by The Greenville News in South Carolina.

The Massachussetts-based Eagle-Tribune is the second newspaper to partner with Helium, a citizen journalism outlet, to provide hyper-local content and promote civil discourse for its readership.  The State Journal-Register, based in Illinois, has been using the site since September and more partners are expected to be announced soon.  

Helium hosts a "freelance Marketplace" which allows publishers to commission custom content from freelance writers, or browse and use existing content.  The Eagle-Tribune intends to identify a group of community stringers through this, hence giving "a greater voice to the people" that live in the paper's market, according to Eagle-Tribune publisher Al Getler. 

Helium is an online company that describes itself as, "the online spot to learn what you need to know and share what you know." It combines citizen journalism with peer rating in order to provide a plethora of articles on just about any topic.

Helium brings together a system of news and information combined with a place to submit articles. It even has a "marketplace" where publishers can post topics for people to write about - sort of like a publishers à la carte classified space.

It is a place for readers to find articles that interest them, writers to write about topics that they know and understand, publishers to find articles and non-profits to voice their issues.

It is a unique system of sharing content, ideas and knowledge. It will be interesting to see what the future holds for Helium, if the current system will hold up and retain its credibility.

The Editors Weblog interviewed Peter Newton, the VP of business development at Helium.com to get a better idea of how the site works and what their goals are for the future. Newton has worked at Monster.com and The Boston Globe where he was the vice president of advertising.

EW: What is your selection process for articles and writers?

PN: Helium represents the first true meritocracy in the publishing industry. Helium welcomes anyone and everyone to join its community of writers.

We don't select writers; they naturally come to the site and write to areas in which they have an interest (in many cases, a passion) in sharing their knowledge or opinion. Once members join, their work is evaluated by other members though our peer-review rating system.  In essence, Helium brings order to the chaos of user generated content. Its patented peer review rating engine elevates the best quality articles.

After a writer submits an article, he/she is presented with two anonymous articles in the same topic area to rate in an "A versus B" comparison. Through the wisdom of the crowds, the best articles rise to the top, resulting in a rank-ordered list for every topic.

The end result is that the best writers are promoted, recognized and rewarded for their work.

New titles are introduced onto the Helium site through members, partners and directly by Helium staff.

EW: Where do you draw the line between journalist and citizen journalist?  What about between citizen journalist and blogger?

PN: Citizen Journalism is a very awkward term. Quality journalism demands its participants to be objective, ethical and methodical. Research, fact checking and skillful interviewing techniques are critical to the art. It's not obvious that what we are starting to call citizen journalism possesses any of these traits. I'm certain that the Columbia School of Journalism doesn't teach that the art of being a world class journalist is to be in the right place at the right time. Citizen Journalism seems to be migrating to each individual's "15 minutes of fame" and further and further away from journalism. It might be fun to watch - but so were the lions and Christians in the Roman Coliseum.

With that said, Helium is not really concerned with categorizing or labeling different types of writers.  We have created a platform for people to express themselves in writing across a wide variety of topics in a civilized and substantive way, and then have the community sort for quality.

Helium is a site for writers that fills a unique role in the publishing industry. In doing so, we are representing a new classification of online writers.

Our community of members includes professional writers, freelancers, subject matter experts, students and the expert next-door.

We are not attempting to replace investigative journalism or time sensitive reporting. Instead, Helium attracts and produces individuals who have the skill and insight on specific topics that they wish to share with others.

EW: Do you feel that the status of being an "expert" or a "professional journalist" is becoming less important?

PN: No, there will always be a need for professional journalists, especially in covering breaking news or conducting investigative journalism, and Helium is definitely not out to undermine established journalists or copywriters.

Instead, we are trying to expand the ranks of paid writers to include part-time talent that otherwise would be sitting fallow.

Our media solutions product offers newspapers a way for them to supplement what remains of their editorial staff, but is in effect driving down their content-creation costs. We are merely tapping into the notion of "social publishing," in which publishers ask their readership to contribute content.

EW: Do you apply any regulations for topics? style? content? etc...

PN: Yes, Helium has established regulations for topics, style, and acceptable content.

Beyond providing clarity to our members, the community is self moderating. Every new article submitted to Helium is rated by other members. The best content rises to the top. Our members often message each other with advice as to how to improve articles and items that don't fit the standards of the site are removed.

EW: Do you see a shift towards more citizen journalism in news reporting? Both online and print?  How will this affect the future of professional freelancers? Is it going to put a dent in the freelance market?

PN: When you say "news reporting", let's be clear that our focus is not breaking news or conducting investigative journalism.  With that said, there is a growing paradigm shift in content creation; publishers are increasingly sourcing content, not writers. As for how this will impact freelancers no one can say for sure but one thing is for sure-there will always be demand for quality writing.

EW: Can a person make a living from putting material on Helium the same way a freelance gains income?

PN: The short answer is no.  But with that said, there are thousands of Helium members who earn from $40-$100 each month, which is much more than chump change. In fact, some of Helium's highest earning members have made more than $3,000. It really depends on how much members use the site.

Earlier this month, Helium announced upfront payments for all new articles being written by starred writers on Helium.com. This change to Helium's Terms of Service is a move to reward the site's highest quality writers and to promote quality content at Helium.com.  In addition, the company's popular Marketplace product - used by publishers looking for top-notch content for their publications - now offers special access to the site's best writers. The move will improve content for Helium's publishing partners and help ensure that the site's best writers will be seen by those publishers.  

Many web 2.0 companies offer opportunity for incremental income. With these changes at Helium, highly-rated writers will have an opportunity to earn larger sums for sharing their expertise with the Helium community.

EW: What newspapers or websites do you work with?    

PN: Currently Helium is working with GateHouse Media's State Journal-Register(SJ-R) in Springfield, Ill. SJ-R recently begun using Helium's "Media Solutions" product to source writers for its op ed section-there are currently over 700 additional papers in the active funnel.

We also provide content for a wide a variety of other newspapers, magazines, online-only sites, etc.

EW: What about your competition? Who are they?

PN: As a producer of content and as a publisher of content, we compete with thousands of companies, yet in most ways, we have no competition.

That said, we really don't see anyone that directly competes with us, in terms of delivering a scalable solution to engage a community to produce high quality content.  

EW: Where do you see yourself in relation to news organizations such as the AP or the New York Times?

PN: The New York Times is the New York Times. Helium is not attempting to create a competitor to breaking news.  

EW: Where does a site like Helium envision itself in the future? How do you grow / expand ?

PN: Helium is rapidly building the world's largest community of writers. We plan to grow and expand the business in a number of ways over the next five years:

• Become the partner of choice to the publishing, non profit and broadcast industries for generating quality content at a low cost, while helping engage their audience in the process.

• Become the content source for any entity needing quality content.

• Expand internationally; international business represents 60% additional market opportunity

• Create a community of micro publishers

Phil Bronstein, former Editor and current Editor at Large of the San Francisco Chronicle, said yesterday on Beet.TV that the integration of citizen journalism into mainstream media has not yet happened on a large scale.

During a discussion panel on Beet.TV about the issue, Charles Tillinghast, president and publisher of msnbc.com agreed with Bronstein that the integration of citizen journalism into mainstream media is yet to happen.

Lessons on the brave new world of citizen journalism via cell phones are coming from the unlikeliest of places: Disney World. Using a new website called Twisney.com, anyone strolling around a Disney park can upload live updates and images from their phone.

Believe it or not, Twisney is not a Disney project nor the work of a venture-capital incubator. Rather, it was created by a 34-year old software developer with two kids who was taking his son to Disney World on a guys-only trip, and wanted to be able to update his wife and daughter back at home.

Twisney users can send short messages to an email address provided on the website, where the messages appear overlaid on an aerial view of the theme park provided by Microsoft's Virtual Earth map. Twisney is also tied in with Twitter; all you have to do is send a Tweet to the Twisney feed. 

The posts on Twisney are a mish-mash. While some users post trivial information such as their locations or their photos, others are sharing information valuable to navigating the Disney World parks.

And therein lies the potential of these types of sites, which offer instantaneous information sharing. Writes Wall Street Journal blogger Tom Weber, "The next logical step for Twisney is to have users consistently share real-time intelligence throughout the parks."

As these services evolve and become more popular, there's an opportunity for companies like Disney "to encourage passionate customers and even participate directly in the electronic conversation." There is also a risk for logistical headaches. Imagine one person sending a message to Twisney saying that a ride has a small line; pretty soon all the park will have descended on one place.

The Twisney experiment does, however, illustrate a key truth about today's citizen journalism: it's getting easier to participate. That will inevitably increase the numbers of people who do, changing the landscape of journalism along the way.

How do newspapers cope? The most effective model, like so much in journalism at the moment, remains elusive. Some news organizations like CBS and CNN have launched their own citizen journalism websites. But offering a chance at participation alone is not enough; a good business model is equally key, as Dutch cit-J site Skoeps recently discovered. The only thing newspapers can't do is bury their head in the sand and ignore the increasing levels of amateur participation.

Digital Journal has relaunched its citizen journalism site, where regular contributors are now eligible for a share of the "moneypot," an initiative comprised of advertising revenue.

Being the first online community to share a portion of revenue to users distinguishes Digital Journal from competitors such as Newsvine and Norg.

The initiative applies to news stories instead of blogs, journals, groups, photos or video. Also, rather than the popularity of individual posts, the initiative calculates the number of news stories uploaded by each citizen journalists.

That system is interesting since it could encourage quantity instead of quality, but the Digital Journal board must approve the work of each citizen journalist who wants to be paid, in order to check spelling and grammar, as well as to judge the journalist's ability to "find and research relevant news,"  according to Journalism.co.uk.

The site has reportedly doled out $38,000 to citizen journalists.

According to Ground Reports, 2008 will be the year citizen journalism evolves, after having cemented its establishment in 2007. Leaders such as Newsvine, NowPublic, Orato and Digital Journal offer many similar features: proprietary content submission tools, community ratings, and even some occasional revenue share. But it’s “how these players break out of the pack in the coming year (that) will determine everything.”

In the past six months, restraints on press freedom and pressures put on journalists and newspapers have proliferated, as the country is about to vote for its legislators. Fortunately, the Web and citizen journalism is helping anonymous Moroccans to speak out.

The competition between free papers in Spain is leaving the streets to take place on the internet, as free papers are developing their online editions.

Robert Kuttner, columnist for the Boston Globe, predicts in the Columbia Journalism Review that newspapers will all be digital within 25 years. Despite gloomy forecasts and a late start, most newspapers have engaged into a viable transition to digital.
